Mission

Complete the receipt-backed coordinator queue recovery change for https://github.com/CodexCoder21Organization/BuildTestEmbedded/pull/1213, verify it on current main, and return it with every required check green for supervisor review. Production runs48dc7b52 and50a16415 on2026-10-05 lost10/10 shards after an ambiguous queue append reported “SSH session is not connected”. A committed append whose reply was lost must retain its healthy owners without adding duplicate work; a confirmed failure must retain its initiating error across restart.

Chain of findings

  1. Preserve the existing receipt/generation implementation and the independently reproduced all-original-worker replacement fix. Do not substitute the older exact-line reconciliation branch. The source and prior fail-first evidence remain in the refs below.
  2. Run11 classified every old shard1 failure on remote head7b5b946eaec028d2f489d28aba409a9bfc100d06. In https://github.com/CodexCoder21Organization/BuildTestEmbedded/actions/runs/37332372896, final failed test testStoredResultLegacyRecoveryRejectsHugeRows failed its full ordinary-size-error assertion on all attempts. The same first-attempt failure appears on base main eebcd85ae3b1e1c635e87eb44c3956f867ccd102 in https://github.com/CodexCoder21Organization/BuildTestEmbedded/actions/runs/37329851092. Current main includes the bounded-read correction in https://github.com/CodexCoder21Organization/BuildTestEmbedded/pull/1267, commit https://github.com/CodexCoder21Organization/BuildTestEmbedded/commit/1032709517f0117845155af6f26546e14a39db96; test first PASS4.230s on main c91873d in https://github.com/CodexCoder21Organization/BuildTestEmbedded/actions/runs/37858390400. bld-build failed only because shard1 failed; compile steps passed.
  3. The same old shard also has first-attempt testMixedReleaseModuleCacheByteBoundEvictsAcrossReleases TIMEOUT122.323s followed by an automatic pass. Base main first attempt TIMEOUT122.380s and current main first attempt TIMEOUT122.191s have the same TailingInputStream.awaitNextPoll frame. This is a pre-existing main flake, not fixed by later automatic passes. No CI check was manually rerun.
  4. Rebased receipt source onto c91873d as e382a966d70ec4a523482055b6f6447a63ddf0b8. Two conflicts preserved both the original queue error and current-main close classification, plus the upload fixture's exact resumed-write assertions and main's completed backfill/storage inputs. Production source compiled successfully. Nine focused FIRST executions on e382/c918: six PASS, three original30-second process-bound results, eight UNEXECUTED. Full committed script bodies were used through literal public entry points, real SSH/server/runner dependencies, with no reflection, test relaxation or artificial load.
  5. Two healthy-owner process-bound logs locate active real runner preparation/class loading and stream polling. They do not identify a mechanism or prove a pre-existing preparation failure. The queue-cause process also recorded124, but its log reaches the complete public terminal/result/projection/restart assertions and the “Verified terminal all-owner failure” marker; process cleanup completion remains unproved. These timeouts did NOT cause old shard1 red. Under the supervisor's run11 scope, unknown healthy-owner preparation and prior upload timeout remain documented follow-ups; do not claim them fixed or add a guessed patch. The Oct8 comparison/control evidence remains valuable and is retained, including six no-loss controls near28–29seconds; these do not establish a pre-existing timeout.
  6. Main advanced to09770c9c1e1052fef76c80bedb506fa087c450c8, merged https://github.com/CodexCoder21Organization/BuildTestEmbedded/pull/1340. New source rebase d4cccf9af4bcf150cce6ab884cfe292b734bfd64 completed without conflict; srcTree8994b6fc8acbace2d9f6a65213480e08feeb5350. New source compilation PASS on exact d4/main097, SHA256f834d0c9f8a1657d0443baecb2675b2b742e8e407c92c6ed4eaa5bd3c81859cc. The bounded current-head controller ended02:37UTC with0test executions/8UNEXECUTED; all eight still require first execution. Earlier e382 results remain separate; focused/full gates are incomplete. Earlier e382 results cannot validate d4. A single-branch clone's git fetch origin main only refreshed FETCH_HEAD; helpers now explicitly fetch main:refs/remotes/origin/main before rebasing.
  7. Source/test-comprehensiveness and adversarial implementation passes were written separately in findings. No production edit beyond the rebase was selected. No receipt source was force-pushed before the required exact-head full-suite gate. Remote PR remains old7b5/red/conflicting. No manual remote suite has yet been submitted in run11; at most one is allowed.
  8. Live handoff get/claim/report calls repeatedly returned ambiguous transport/channel errors or all0peers; no other live claimant was observed. GitHub mirror was read as the newest available record, not silently called a successful live service read. Full reports and this replacement body are on the evidence branch if service update fails.

Current-main caution: the first post-merge CI on09770c9, https://github.com/CodexCoder21Organization/BuildTestEmbedded/actions/runs/37869118984, also has shard4 FAILURE (983/984 final success): analyzeArchiveDoesNotRetainEveryBuildFile reached its unchanged30000ms bound at _JetLexer.advance. Its full XML/log/dump is saved. The same main run has first-attempt testProjectionCrashBeforeSourceCommitKeepsPriorPrefix assertion Expected8/actual6 (2358ms) and testMixedReleaseModuleCacheByteBoundEvictsAcrossReleases TIMEOUT122455ms, both followed by automatic passes. All three full first-attempt histories/stacks are saved. These failures predate any receipt source push; main has both earlier green checks and this failed post-merge run. Do not describe current main as unconditionally green or call this fixed.

Build outputs are deliberately omitted from git. Source bundles and complete patches preserve the unpushed source while the pre-push full-suite gate remains unmet.

Next steps

  1. Restore the evidence branch and exact source bundle into a fresh workspace clone. Read newest gate/logs first. Verify PR OPEN/head and overlapping open PRs. Explicitly fetch main tracking ref and rebase; a moved source invalidates prior compile/test hashes.
  2. Reuse the verified latest-main compilation if its identity is still current, and finish remaining first-execution focused proofs one jvm-slot admission per selector. Preserve all existing first-attempt failures and full logs; do not rerun a failed test to obtain a pass. Resolve any newly demonstrated PR-caused defect at its source with a deterministic fail-first proof. The old healthy-owner/upload preparation cause remains a separately documented follow-up unless the supervisor widens scope or new failing required checks make it relevant.
  3. Run one exact-head remote full suite only when needed/admitted. Record counts and run ID. No source push before that shared-contract gate. Recheck OPEN/overlap, explicit fetch/rebase immediately before push; force-with-lease only this receipt PR. Keep its reason-first production recurrence and main-first-attempt classification evidence.
  4. Monitor only required checks via tracked bounded build-watchman plain mode. Required ruleset12971715 context is bld-build, aggregating four Actions shards; no separate remote-named context presently exists. Every required check must be green on the final remote head. Never re-request a failed check to see; supervisor decides an infrastructure re-request.
  5. Repeat the two independent review passes against the final head, preserve every satellite/source branch and recommend dispositions with content evidence. Return READY_FOR_MERGE only after all gates pass. Supervisor alone merges/enqueues/deploys/completes the handoff.

Operational knowledge

  • Clone under /code/ws/L40/workspace/; export PATH=/code/ws/bin:$PATH. Working tools: cs/handoff-cli/build-watchman0.0.21. System coursier binary has the wrong architecture; do not execute it. Scripts use their pinned JVM launcher. gh is authenticated; no credentials belong in artifacts.
  • Local JVMs only through /code/ws/bin/jvm-slot, below4.5GiB measured shared memory, with bounded1800s admission/selector. No local full suite/fatjar; one selector per acquisition. Run11 source compiler768m/1200s; focused compiler384m/300s and original test bounds unchanged. Minimal compiler SDK must include stdlib-transitive annotations13.0; omission caused compile-only errors, not test failures.
  • Helpers/manifests/logs under hq-artifacts/L40-run11 on evidence branch. current-main/ holds d4 source patch/plan/compiler logs; earlier files are e382/c918. No CPU spinners, timeout increases, iteration reductions, assertion weakening or retries around tests.
  • gh pr edit hit deprecated Projects(classic) GraphQL fields; structured REST PATCH of this PR body succeeded. Other PRs are untouched.
  • Track every started timeout/compiler/test/client/watcher PID and start identity, kill only owned PIDs. Check process audit before exiting. Long waits must have terminal outcomes and hard deadlines. No pattern kills.

Original request: "Work through all open handoffs, delegating to codex/gpt for the heavy lifting, skip any handoffs which are already claimed. Make sure you (fable) do the final review before merging. Use your best judgement to decide how to proceed (handoffs and PRs may be obsolete or low quality or whatever) decide if they should be merged or closed or if anything from them can be salvaged. Drive them to completion. Parallelize with 6 workers who grab work off the queue (not waves). The work on one of the 6 parallel handoffs should be driven to completion before another is started."

🟡 Status: RUNNING. Six handoffs are claimed by this session (agent fable-hq-20261004), each with a codex lane on it, plus one Opus lane closing review findings on the handoff-service fix. Nothing on the path to DONE depends on the user. The three deploy recommendations at the end are for your decision only.

Progress since the 04:22 report

  • Handoff-service fix https://github.com/CodexCoder21Organization/HandoffServiceServer/pull/30: the independent review (lane RV30b) finished at 04:33 with no blocking findings, four should-fix items and six nits. It verified from the protocol and ContainerNursery sources that the streamed reply is turned back into the same base64 shape by the facade's raw forwarding path and by the resolver's relay translation, so the command-line tool and the web UI see an unchanged reply; and it confirmed from the implementing lane's run logs that the storm test fails on both the old production code and the encode-once head (7 of 16 clients refused at the 32 MiB outbox ceiling) and passes on the streamed head. I routed all findings to the implementing lane, which has already implemented every one of them locally: a shared-array identity assertion for both request spellings, a new end-to-end test that drives a sandboxed client through a forwarding proxy with no jar of its own (the production path), a descriptive error instead of a silent wrong answer from the peer-to-peer request path, the compatibility check now run by the lazy-start bind, a cleared child environment, cleanup inside the try, and a health result assertion. Its three re-run tests are queued on the box's JVM slots; the five neighbour tests already passed first attempt on the current head. The required remote check on f7baaf34 is running (buildtest run af43a3f9), after its first attempt failed on relay infrastructure. My final review of f7baaf34 is void until the new head lands and will be redone against it.
  • Lane L40 picked up my on-disk ruling: its selector controller now takes native thread snapshots before each held scenario's unchanged 30 s bound, and it has been waiting on a JVM-slot admission for 30 minutes to run them. It also assembled the production recurrence records for the description.

How the fixes work

Handoff service: The service crashed in a loop because each client connection asked for its bytecode and the handler base64-encoded a 2 MB jar plus a 0.7 MB stdlib jar fresh every time, about 10 MB of garbage per request in a 128 MB heap, while a slow consumer left several replies queued unsent. The fix drops the base64 path entirely: the protocol answers the bytecode request itself with a small header plus the jar as one binary attachment that is the same array for every reply, so sixteen queued replies hold one copy and fit both the heap and the outbox ceiling. The deciding test launches the real server entry point in a child JVM with production heap flags, seeds 20 MB of handoff bodies through the public API, and has 16 raw wire clients hold their replies unread until the server has answered all of them; it fails on the old code and on encode-once, and passes on streamed.

BuildTestEmbedded lanes: Each lane repairs a fixture or production defect only after a first-attempt failing proof on the exact code path, through public setup rather than new test-only seams, then shows the fix passes while a deliberately broken variant still fails. No timeouts raised, no iterations lowered; each red check is classified caused-by-PR, pre-existing-on-main, or infrastructure before any re-request. Lanes never merge, enqueue, publish, or deploy.

No plan change. Progress is real: an independent review completed and its findings are already implemented, two more rulings took effect in lanes, and the queued PRs are moving. The JVM-slot contention is the throughput limit; the two slots are the correct bound for a 6 GiB container, so I am not raising it. Landing parallelization sweep: on https://github.com/CodexCoder21Organization/HandoffServiceServer/pull/30 CI runs on the current head while the next head is being prepared; the re-review and my final review are staged to start the moment it is pushed; the two queued PRs and the re-checked PR have only their runs left; the kompile-buildscript PR has no candidate head yet. Next steps: land the handoff-service fix after its new head passes CI, the re-review and my final review, publish 0.0.28, watch the three queued or re-checked PRs through to merge, drive the six lanes to READY_FOR_REVIEW, review and enqueue each green head, complete each handoff, then pull the next unclaimed handoffs onto free slots.

Top-three lessons learned

  1. Reproduce the condition in the dump, not the traffic you imagine. A heap dump showing replies queued unsent names a slow consumer as the trigger; fast loopback clients can never create that state, so a storm test built from them passes on broken code. Read the dump for the condition and force it deterministically (clients that hold their reads); here that test rejected a fix that had passed every softer test.
  2. Let the test choose between two fixes. When a cheaper fix (cache once) and a structural fix (stream a shared attachment) both look plausible, pre-register the deciding test and run both heads through it before writing the description; the cheaper fix failed on the outbox ceiling, which no code reading had flagged.
  3. Judge a quiet lane by its log and its children, not by one file. A findings file 20 minutes stale looked like a stall, but the lane's transcript log was written seconds earlier and a 30-minute-old child controller was parked in admission doing exactly what the brief asked. Check the last-write time of every output the job owns before killing it.
